Why Your eCommerce Website Isn’t Converting (And What to Fix Today)

Most eCommerce founders think they have a traffic problem. But after fixing dozens of underperforming eCommerce websites, I can tell you with certainty — they don’t.

What they really have is a conversion problem.

Their stores look beautiful, but they don’t sell. And that disconnect between design and revenue is exactly what I fix. This post walks you through a behind-the-scenes look at how I approach fixing broken eCommerce stores — step by step.

The Audit Stage: Where Most Stores Break

Every new project starts with a teardown. No fluff. No fancy reports. Just brutal clarity. Here’s what I usually find:

  • ❌ Homepage that say everything except what makes them different
  • ❌ Product pages loaded with images — but zero trust-building elements
  • ❌ No urgency, no scarcity, no reviews, no real CTA
  • ❌ Cart and checkout flows that feel more like a maze than a funnel
  • ❌ Abandoned email flows that are missing or generic
  • ❌ Zero tracking on what actually moves the needle (no heatmaps, broken analytics setup)

You’d be surprised how many well-funded stores get these basics wrong.

The Founder Call: Growth Is Not a Goal — It’s an Outcome

When I talk to founders who are spending on marketing, they often start with this:

“We need more traffic.”

But when we dig deeper, what they really lack is:

  • A clear positioning strategy (why you vs everyone else?)
  • A simple, high-converting offer
  • A reason to buy now, not later
  • A post-purchase experience that turns buyers into repeat customers

The best brands still lose if no one understands them quickly. And “growth” without direction is just noise.

The Fixes That Actually Move the Needle

This is where most agencies or freelancers drop the ball. They ship the site and bounce. But real work begins after launch. Here are the actual fixes I make (and why they work):

✅ Homepage Fixes

  • Replace vague hero banners with a clear headline and 1 CTA
  • Add social proof, press mentions, or review counts above the fold
  • Highlight what makes the brand different in 3 bullets or less
  • Showcase the best products or collections based on your ICP (ideal customer profile)
  • Add a section that builds an email list

✅ Product Page Fixes

  • Add urgency (low stock counters or clear shipping deadlines)
  • Use short explainer videos or lifestyle shots. The best images are in portrait mode (1080 x 1440 px).
  • Bring reviews above the fold, not buried below
  • Eliminate choice paralysis — fewer variants, cleaner layout

✅ Email Flow Fixes

  • Fix the abandoned checkout flow — make it timely, personal, and valuable
  • Add post-purchase flows that educate, upsell, and retain
  • Create a welcome series that builds trust, not just discounts
  • Build an email list of first time buyers and regularly send engagement emails

✅ Technical Fixes

  • Speed up mobile load time (under 5s is non-negotiable)
  • Fix analytics — no more flying blind
  • Set up Microsoft Clarity for behaviour tracking. If the website is on WooCommerce then we ensure proper setup of Google Analytics
  • Ensure the website follows the best technical and on-page SEO practices
  • Focus on website structure with proper collections that improve user experience

Why Most Agencies or Freelancers Don’t Do This

Because it’s not sexy. It's a boring job.

Most agencies or freelancers treat a site like a one-time project. They don't stick around to understand what happens after launch. There’s no award for improving conversions. But even a 2% can add up to higher 20% revenue per month.

At Code 81 - eCommerce Growth Experts , we chose to focus on fixing this exact gap. We don’t just build stores — we fix the ones that should be doing better.

And that’s where the real money is.

This Is the Boring Work That Drives Real Growth

  • No hacks.
  • No trending design tricks.
  • No ad-spend spikes.

Just clear UX, compelling offers, fast load times, sharp copy, trust-building, and proper email automation. That’s the boring stuff that makes money. And if you’re serious about scaling, you need someone who sweats the boring stuff.
