The best thing I’ve done? Trust early and clarify often. Give them ownership over one key area—not just tasks. Then define what success looks like, not how to do it. That balance builds confidence without overwhelming them.

Assuming leadership position can be challenging especially for first timers. This is because the experience and exposure is not there, only their potentials is and resilience is what they have. This is where mentorship comes in to offer guidance; _To guide them through challenges that comes with their new responsibility _To guide them to make right decisions _To help them set priorities effectively, taking bigger pictures instead of mundane things

Instead of reviewing every decision, I schedule regular 1:1s to ask, ‘What are you solving for?’ and ‘What trade-offs did you consider?’ This shifts the mindset from doing to thinking like a leader.

Support them with clear expectations, regular check-ins and a safe space to learn through mistakes. Pair structured guidance with empowerment - help them build confidence, not just competence. It's also crucial to celebrate small wins early to build momentum and stay present as a coach, not a micromanager. Great leaders aren’t born - they’re backed, believed in and built up.

Provide Mentorship Without Micromanagement; I make myself available as a mentor or sounding board, offering regular check-ins to help them reflect on challenges and opportunities. However, I’m careful to avoid solving problems for them since my goal is to coach them into finding their own leadership voice.

To ensure their success, I would provide clear guidance and set realistic expectations while encouraging them to leverage their strengths. I’d offer regular check-ins for support and feedback, connect them with mentors, and create opportunities for them to build confidence through small wins. Empowering them to learn from challenges and celebrate progress helps set a strong foundation for their leadership growth.

I explicitly tell new leads: 'You're not expected to have all the answers—you're expected to ask better questions.' That reframing turns uncertainty into curiosity and reduces fear of failure.

I invite them to shadow difficult convos—performance reviews, stakeholder misalignments, etc. Afterward, we unpack the why behind each move. It shortens the learning curve by 10x.

Team dynamics is an area that isnifteb overlook but is critical for an effective leadership. From my expérience being able early one to alert the new leader with some reading key is critical. Offering him à space to discuss safely the team dynamisme and helping them to buildbtheir own understanding of their team dynamisme and how to créative à positive and effective team dynamisme is key. Some of the tools I admise nea leaders to use is team profile assesment as well as well as practiing non work related conversations to help them discover the member at à deeper level.

Let them run a small team initiative, lead a retro, or make a final call on a roadmap item. Controlled risk + real impact = the perfect training ground.

I make it a point to publicly recognize not just outcomes, but leadership behavior—like proactive conflict resolution or asking tough questions. That’s when they really start owning the role.
